The Core Principle: Diagnose Before Prescribing
Prospects do not buy technical SEO explanations. They buy solutions to problems they can recognize. The entity prospect pitch converts technical entity gaps into observable business symptoms — then positions the agency as the only provider that identified the root cause.
Never lead with tactics. Lead with the diagnosis.
Phase 1: Pre-Pitch Entity Gap Audit (30-60 min)
Before any prospect meeting, run a rapid entity gap audit covering:
1. Brand entity temperature (5 min):
- Google "[Brand Name]" — does a knowledge panel appear?
- Ask ChatGPT and Perplexity: "What do you know about [Brand Name] in [City]?"
- Score the AI response: does it know the business exists? Is the information accurate?
2. Local pack position (5 min):
- Search "[service] [city]" in an incognito window or from a fresh device
- Note 3-pack position: are they in the pack? Position 1-3, or relegated to position 4+?
- Check their GMB listing: recent posts? Photos with EXIF data? Review response pattern?
3. Content entity signals (15 min):
- Read their homepage H1 and first paragraph — does it declare a clear business entity and service entity?
- Check their schema (view-source, search for "application/ld+json") — do they have LocalBusiness schema? Any @id links?
- Count pages in site: does a service page exist for every service they offer?
4. Review signal audit (10 min):
- Count reviews: volume, recency, rating
- Read 10 reviews: do they contain service keywords and city names?
- Compare to top 3-pack competitor review pattern
Output: 3 specific entity gaps ranked by impact on revenue loss.
Phase 2: The Diagnosis Reveal Structure
Opening (2 min): "Before we talk about solutions, I want to show you what we found when we looked at [Brand Name] from the outside — specifically how Google and AI systems see your business right now."
Gap 1 — The AI Blindspot (5 min): Show the prospect what ChatGPT and Perplexity say about their business. If the AI doesn't know them or has wrong information: "When your potential customers use AI search to find [service] in [city], here's what they see instead of your business..."
This creates immediate credibility and urgency. Prospects have not looked at themselves from an AI's perspective before.
Gap 2 — The Local Pack Gap (5 min): Show their Google Maps position vs. the #1 competitor. Frame in revenue terms: "The top-ranked [service] company in [city] on Google Maps gets approximately X% more calls than position 4. Here's exactly why they outrank you, and it's fixable."
Gap 3 — The Content Entity Gap (5 min): Show the entity missing from their content. "Google doesn't know what type of business you are — your site doesn't declare your entity clearly enough for the algorithm to understand who you serve and what you do. This is why you're invisible for [specific high-value keyword]."
Phase 3: Investment Anchoring
The diagnosis reveal creates the problem frame. The proposal becomes the obvious solution.
The Three-Option Anchor:
Option A — Status Quo Cost: "Continuing without fixing these gaps costs approximately $X/month in missed calls based on your market's search volume and average ticket value."
Option B — Internal Fix: "If you tried to build this in-house, you'd need to hire an SEO person at $X/month salary, spend $X on tools, and the ramp-up time is 6-9 months."
Option C — Agency Fix: "[Your agency] can implement this in 90 days. Here's what that looks like and what it costs."
Frame your investment after showing Options A and B — the agency price always appears reasonable in that context.
Phase 4: The 90-Day Specificity Close
Vague promises lose pitches. Specific timelines and outcomes close them.
90-Day deliverables structure:
- Days 1-30: Foundation (entity declaration, schema stack, GMB optimization, review strategy deployment)
- Days 31-60: Content (service pages for all gap keywords, location pages for all target cities, PAA post production begins)
- Days 61-90: Authority (internal link architecture, citation cleanup, AI entity mentions, first rank movement expected)
The 90-day framing sets expectations and creates accountability checkpoints — both of which increase client retention.
Entity Gaps to Business Problems — Translation Table
| Technical Entity Gap | Business Problem Translation | |--------------------|------------------------------| | No LocalBusiness schema | "Google can't verify your business is real — this reduces trust score" | | No brand knowledge panel | "You have zero brand authority in Google's entity graph — you're anonymous to the algorithm" | | AI doesn't recognize brand | "When customers use ChatGPT to find [service] in [city], your business doesn't exist" | | 3-pack position 5+ | "You're paying for a location, a license, and a reputation that Google isn't surfacing to buyers" | | Weak review sentiment | "Your reviews don't contain the keywords Google needs to rank you for [service keywords]" | | No service pages for gap keywords | "$X in monthly search volume in your market is flowing to competitors because you have no page to capture it" |
